There are many reasons technology ends up limiting how far a company can scale — a transformation that did not land, a platform that cannot grow with the business, years of under-investment, a platform that has aged past what it was designed for. We work alongside the teams already there to fix it.

The pattern

The route in is different every time.

At Juice Plus+ a transformation had already gone wrong, and the first job was recovery. At Norwex a legacy platform had been replaced by a purchased one and they needed somebody to implement it — which became a worldwide technology transformation, with us running the technology and product organization and smoothly transitioning to a new CTO and supporting him into the role.

At Stella & Dot the platform could not keep pace with the company's growth or its move into new business lines, so we built a new platform from the ground up. At Deem a legacy platform was capping growth: we rebuilt it, grew the engineering organization and opened development centers in San Francisco, Dublin and Bangalore, and supported the company through an acquisition and beyond.

Only one of those was a rescue. The rest were leadership teams who could see where the business was going and decided they needed help to get the technology there.

What they have in common is that none of them were solved by choosing better software. In each one the platform, the people and the processes around it needed transformation and help — that is where AHM Technology came in.

Two lanes

E-commerce and direct sales fail differently.

We have run both — enterprise e-commerce platforms on one side, fifteen years inside direct sales on the other. They are not the same problem, and a firm that treats them as one will discover the difference at your cost.

Sell direct, at scale

E-commerce

Revenue is running through the system you are replacing.

You cannot take it down, you cannot lose the rankings, and the storefront is the least of it. The estimate breaks somewhere in catalog, pricing, promotions, tax and fulfillment — not on the pages customers actually see.

Replatforming without an outage
Traffic and revenue keep running while the platform changes underneath. Strangler migration, dual-running, and cutover in slices rather than one weekend.
The integrations are the project
ERP, order management, warehouse, tax, payments, subscriptions. Storefront work is weeks; this is where the months go, and where the plan usually understated it.
Acquisition continuity
URL structure, redirects, page speed and structured data carried across deliberately. A replatform that loses organic rankings can cost more than the build did.
Multi-market reality
Currencies, tax regimes, local payment methods, separate catalogs and regional ops teams — each one a variation the architecture has to absorb.
Peak should never cap revenue
Demand does not arrive smoothly. Seasonal peaks, promotions and product drops all land as spikes, and a platform that has to be provisioned for them in advance is a platform that decides how much you are allowed to sell.

Sell through a field

Direct sales

A platform that works in theory, but not what the field needs.

The technology team builds a competent e-commerce platform — storefront works, checkout converts, reports run. But nobody designed it around the distributor, and the distributor is the business.

The field is not your staff
Distributors do not work for you — they choose to, and they can stop. Tools that cost them time or opportunity send them somewhere easier, because you are competing with every other use of that hour.
Commissions trust is key
They have to trust the engine completely: see what they have earned, understand how it was calculated, and know when it lands. There is no acceptable error rate, and one bad run travels faster than any announcement.
Customer attribution
Distributors work hard to win customers. When those customers order — any device, any channel, months later — the commission has to reach the right person. Every gap in attribution is somebody's earnings.
A volume curve that is not retail
Load spikes around month-end close and product drops. Capacity planning built on retail seasonality is planning for the wrong month.
Simple, easy and intuitive
Distributors have limited time. Every system has to be simple, easy and intuitive — for them and for their customers.

Direct sales is not e-commerce with a different logo on it. It introduces someone no standard commerce platform has ever been built for: the distributor.

People

Technology only changes a company if the people around it change with it.

Skills and training
New systems need new skills, and a training course does not produce them. We train people on their own work, alongside the delivery, so the capability arrives with the platform instead of a quarter after it.
Change management
A culture that will accept change is built before the change lands. That means naming who has to work differently, telling them early, and giving them a way to raise problems that visibly gets listened to.
Leadership
Senior leadership with a clear vision, the experience to know what it will really take, and the accountability to see it delivered. Without someone owning it at that level, a program drifts the first time it gets difficult.
Cross-functional collaboration
Merchandising, operations, finance, service, engineering and the field all touch the same order. A platform designed by one of them fails for the rest — the solution needs to work for all.

Process

We map how the business actually runs before proposing what replaces it.

Workflow optimization
Order to cash, returns, month-end close and the commission cycle, mapped as they are genuinely performed — spreadsheets and workarounds included, because those are the requirements that surface late.
Agile methodologies
Delivery in slices that reach production, so the business can see progress and change its mind while changing it is still cheap.
Data-driven decision making
Decisions made against what the data says rather than what the loudest person in the room believes — which means the reporting has to be trustworthy before it can be useful.
Continuous improvement
A platform after launch is not finished, it is running. The team must put the cadence in place to keep improving it.

Strategic selection
Chosen against your business goals and the problem actually in front of you, not against a vendor roadmap or your team's preferences. Sometimes the honest answer is that what you have is fine and the money belongs elsewhere.
Integration
Commerce, ERP, order management, commissions, compliance and data have to behave as one system. This is where the months go, and where the estimate was most optimistic.
Scalability
Built for the business you are going to be rather than the one you are, so growth is not a replatform every three years.
